If you have heard the phrase “agentic AI” lately and felt unsure what actually changed, you are definitely not alone.

The word agentic has suddenly appeared on conference stages, in product launches, and across LinkedIn despite being almost unheard of fifty years ago, when it mostly lived in chemistry and psychology textbooks. So why is it suddenly the star of the AI conversation? Because for years, traditional AI meant chatbots, copilots, and assistants: helpful, impressive, but ultimately reactive. Agentic AI signals something different, and so groundbreaking, that it needed a new and unambiguous label. And if the meaning of that label still is not clear for you, read on. What Agentic AI Actually Is vs Traditional AI

The easiest way to explain agentic AI is by looking at what traditional AI is not. Over the past several decades, AI evolved from a sci-fi idea to rudimentary expert systems in the 70s and 80s, then into the machine learning era that mostly lived in research labs and specialist teams. And then came 2022, when ChatGPT pushed AI into everyday life with chatbots, copilots, and assistants.

But even with all their polished replies and occasional reactions that can feel just a little too human, these systems are still fundamentally reactive. You ask; it answers. And the answers are not based on insight or initiative, they are the system’s best statistical guess of what you will accept as valid. They compress, rephrase, and rewrite with near clockwork efficiency, yet they never decide what should happen next. They generate outputs, but they do not do things that change your world on their own. In a way, it is “all talk and no action”.

Agentic AI gets its name because, at least in theory, it has agency. Instead of waiting for instructions, an agentic system can interpret goals, break them into steps, choose tools, take action, and adjust on the fly. Industry leaders describe this as the moment AI becomes more than a chatbot and something closer to an autonomous teammate, basically a new class of systems that “can plan, act, and learn on their own”.

If traditional AI helps you think, agentic AI helps you get things done. It is the beginning of a paradigm shift, and like every major shift, it brings new challenges we are only starting to unravel, similar to how early automobiles reshaped entire cities before society fully understood how to live with them.

Why Agentic AI Breaks Down (and Why It Isn’t the Model’s Fault)

Imagine coming home tonight to discover that your tech-obsessed partner has bought a new household valet. In theory, it can do everything. It has a body, sensors, a powerful computing unit. But first, would you trust it with your newborn? And second, do you honestly believe it would not break half the house before figuring out where you keep the plates? (This is actually not as sci-fi as you would think.)

The answers are obvious and a little uncomfortable. Agentic AI faces the same dilemma. It is not failing because it is not smart; it is extremely smart. It is failing because the world around it simply is not adapted to it yet. The moment an agent tries to do real work inside an organization, it crashes into all the obstacles humans have quietly learned to work around: scattered data, expired credentials, confusing permissons, missing context, and systems that refuse to talk to each other, to name only the obvious ones. A human can always walk over to Nancy in Finance, latte in hand, and sort things out. Agents cannot.

Industry data backs this up: 82 percent of enterprises say data silos disrupt critical workflows, and 95% of AI projects fail to deliver ROI, not because the models are weak but because the plumbing underneath is. Up to 60% of AI pilots never reach production, which makes sense when you remember agents have no durable memory, no persistent identity, and no governed way to act safely across fragmented systems.

And this is not unusual. Early electrical grids sparked fires and electrocutions before standards emerged. The early internet was a minefield of worms, unsafe protocols, and privacy failures before it matured into today’s infrastructure. Even the printing press triggered decades of social upheaval before becoming the backbone of modern knowledge.

Agentic AI sits in that same awkward adolescence. For agents to truly earn trusted colleague status (no coffee required), they need a unified foundation for identity, context, and access. That means ephemeral credentials instead of shared keys, deterministic guardrails instead of crossed fingers, and connectors that eliminate OAuth chaos entirely. Without that layer, autonomy risks destroying more value than it creates.

The Layer That Makes Agentic AI Real

At the minimum, if agentic AI is going to move from impressive demos to dependable teammates, it needs:
• a persistent identity so systems know who they are
• governed access so they can act safely
• and shared context so they do not lose the plot midway through a task

How can this be achieved? That is a tough nut to crack, and one that many curious minds are actively working on.

Our best guess is a stable middle layer that gives agents the basic prerequisites for functioning in the real world. In other words, the infrastructure has to grow up before the agents can. Only then can an autonomous system confidently and productively navigate a company’s tools, data, and workflows.
